The Portuguese insurtech is expanding its services to design transformation and value-capture plans that make the insurance industry AI-native.

Lisbon, October 27, 2026. FRANK, the Portuguese insurtech that automates the administrative work of insurance brokers, is strengthening its leadership with João Neves Ribeiro as Country Lead and Henrique Guerreiro as Engagement Lead. The two hires give FRANK the seniority to design AI transformation and value-capture plans fitted to each company's processes and systems, from the smallest player in the sector to the largest.

Insurance brokerage has been under pressure for years: thinner margins, faster consolidation, insurers selling direct, and better-informed clients who expect ever faster answers.

For years, the answer was software, which organizes the work and makes it easier, but still needs someone to do it. AI agents change that logic: instead of organizing the work, they do it. That is what FRANK does. It works inside insurers' portals like a member of the brokerage team.

Henrique Guerreiro will lead the work with clients that have more complex structures, to understand where they stand and how far they can go in integrating AI. FRANK distinguishes four steps in AI adoption:

1. Standalone general-purpose AI: useful for individual productivity, but peripheral to the business. For example, using AI to build a presentation, summarize a document or redo a spreadsheet.

2. Point AI integrations: parts of the operation are connected to AI, but never the whole. For example, asking AI for reports and context drawn from internal information, usually through connectors, whether external or internal.

3. Vertical AI: specialized in one area of the company and easily integrated into part of its internal infrastructure. The result is a highly capable AI that carries out work both in internal systems and on external platforms.

4. Fully agentic operation: the internal structure is built with AI and the work runs on agents, each with its own role. This is what has come to be called an orchestra of agents.

The higher the step, the more processes run on their own, and the more access to and control over the infrastructure the AI has.

"Almost every company in the sector already uses some form of AI, but few have turned it into visible results on the P&L. My focus is to understand where each operation stands and to design an AI-based business transformation plan that captures value for brokers, driven by visible results," says Henrique Guerreiro. He joins FRANK from McKinsey & Company, where he was an Engagement Manager in the Lisbon office, which he joined in 2017, working across financial services, insurance and digital. He was an advisor to Portugal's Minister of Finance and holds an MBA from London Business School.

João Neves Ribeiro sees this efficiency as an excellent starting point, not the destination. A client crashes their car on a Sunday night and, on Monday morning, before they have even picked up the phone, they already have a message from their broker with an update and the next steps. The home insurance renewal arrives already reviewed, before the client asks for it. The birth of a child or a retirement prompts a review of their cover. These are services that used to depend on outside reminders and dedicated teams, and they are now within reach of a solo agent and a multi-branch brokerage alike.

João Neves Ribeiro has around two decades of experience in insurance, on both the insurer and the broker side. He served on the boards of Tranquilidade, Açoreana Seguros and Una Seguros and, in brokerage, on the board of Universalis, as co-CEO of Asurya and as Senior Advisor to Acrisure. He began his career at McKinsey & Company.

"Automating is no longer enough. When administrative work stops taking up so much of the team's time and the team gains access to more information, the question becomes what to do with that time and that data. The answer lies in innovating and differentiating the service. Technology empowers us, but advice, trust and the relationship still belong to the broker," adds João Neves Ribeiro.

FRANK, which has reached €2.9 million in total investment from Armilar and Start Ventures, will publish a white paper on AI integration in the insurance sector and is preparing for the international expansion planned for 2027.
